Phase 1 · The lens

Bring in the subject matter experts.

Every new category starts with operator-level experts who already know the space. Industry operators, fractional CIOs and CFOs, PE operating partners, domain specialists. They bloom outward from the engine because that's where the trust lives.

Phase 1 sells vision, not inventory. There are no providers to show them yet. What they're signing up for is the engine, the discipline, and a meaningful stake.

Phase 2 · The supply

Onboard the providers.

With experts in place, providers come in from above. Each one passes through alignment on capability, ethics, commission terms, and concentration limits. Experts do most of the vetting; I run the structure.

The vendor-funded model activates here. Buyer pays nothing because the provider funds the work — and the work is real because the experts are vouching for it.

Phase 3 · The engine

Educate the engine. Add affiliates.

With experts and providers in place, the engine gets trained. Diagnostic templates, AI workflows, the playbook. The engine starts to hum. Then sales and affiliates plug in — strategically, never blasted.

The point isn't volume. It's quality of distribution. Each channel agent, strategic partner, or referral source brings a real book and a real reason to recommend.

Phase 4 · The pressure test

Customers grow up from below.

Customers come last because they should. By the time a buyer enters the network, the experts have vouched, the providers are vetted, the engine is trained, and the affiliate carries the relationship. No cold outbound. Pure pull.

The first cohort is friendly accounts — real conversations, real diagnostics, real friction. They stress the engine. The learnings document themselves.

Phase 5 · The ecosystem

Layer into Band of Hands.

Once the category is proven, it deploys on Band of Hands. The Band of Hands engine lights up. The full sales team picks it up. The full marketplace is now in play — and that's the moment cross-sell ignites.

Because Band of Hands already has the other categories live, a Technology customer becomes a Workforce conversation, becomes a Finance audit. The mycelium fires across. Same advisor, multiple lanes. One customer, many revenue streams.
